Within an estimated timeframe of 14 weeks, we develop a comprehensive master plan that combines operational data analysis (SKUs, turnover, order profiles, stock levels, and three-year projections) with the definition of physical and organizational processes: receiving, storage, replenishment, picking, dispatch, and cycle counting.
We evaluate layout and equipment alternatives, simulate flows, and compare technical and economic scenarios to define the most efficient and flexible solution. The final deliverable includes a detailed layout, operating model, technology support guidelines, slotting criteria, and an action plan with milestones and responsible parties.
The objective is to achieve adequate capacity, higher productivity, and solid foundations for investment decisions, minimizing rework and risks in future implementation.

Comprehensive Operational Support accompanies the transition and go-live of a Distribution Center through a structured 3-phase approach: preparation, execution, and stabilization.
In the preparation phase, we coordinate the acquisition of logistics infrastructure, technical layout validation, civil works, rack installation, location identification, and detailed scheduling with dependencies and responsibilities. During the relocation, we manage the progressive transfer of inventory, planned vs. actual tracking, risk control, and contingencies, ensuring operational continuity.
In the post-move phase, we oversee compliance with defined processes, training of key users, technological infrastructure (RF, IT equipment, connectivity), and resolution of implementation incidents.
The objective is to guarantee an orderly transition, minimize deviations, and consolidate a stable operation by aligning technical, operational, and organizational decisions under centralized coordination.
